The Challenge

When growth stalls, it is rarely effort that is missing

Most businesses that come to Sarn Group are not short of hard work. They are short of clarity. Priorities compete for attention, the market has shifted in ways that are hard to see from the inside, and the commercial plan that served the business well three years ago no longer matches the world it operates in. Effort is going in, but it is no longer reliably turning into growth.

The difficulty is that a leadership team is too close to its own business to see this cleanly. The same assumptions get carried forward, the same accounts get the same attention, and the same answers get reached for. What is needed is not more activity but an honest, independent and commercially sharp view of where the value really is, and a deliberate plan to capture it. That is what this service provides.

How We Help

How we sharpen strategy and commercial direction

Sarn Group begins by understanding the business properly, then turns that understanding into a practical commercial plan. The aim is not a thick report. It is a clear direction the leadership team genuinely shares, and a set of actions the business can get on with.

Independent business and commercial review

A structured, honest look at how the business is performing commercially: where revenue comes from, where margin is made and lost, how the sales effort is working, and what the market is doing. This is the diagnosis the rest of the work is built on.

Proposition and market positioning

Clarifying what the business genuinely offers, who values it most, and why a customer should choose it over the alternatives. Positioning that is set deliberately, rather than left to drift.

Growth strategy and planning

Defining where the next phase of growth will come from: which segments, which customers, which channels. A clear answer to the question every owner is asking, grounded in evidence rather than optimism.

Sales strategy and a structured approach

Building a sales approach that runs to a deliberate structure: how target customers are identified, pursued and won, so growth is repeatable and does not depend on a single person or a fortunate enquiry.

Practical action planning

Turning the strategy into a clear plan with priorities, sequence and ownership, so the leadership team leaves with momentum and knows exactly what happens next.

What you come away with

The result is a business with a clear sense of direction and a commercial model that is deliberate rather than accidental. The leadership team shares one view of where growth will come from and how it will be won, and the sales effort is focused on the right targets.

How this connects

Strategic and Commercial Development sets the direction. Where the work shows that the difficulty is less about strategy and more about delivery, Operational Transformation builds the structure to execute it. Where the strategy depends on understanding customers more deeply, Customer Insight and Growth Alignment provides the evidence. Many engagements begin here and move naturally into one of the other two.

Who this is for?

This service is for owners and leadership teams who have a plan they believe in but are frustrated that it is not translating into results. It suits fast-growth companies whose structure has not kept pace with them, and established businesses where processes have grown by habit rather than design.

Common Questions

How is this different from a marketing strategy?

A marketing strategy is about promotion and demand generation. This is commercial strategy: where the business should focus, how it is positioned, how it sells and where growth will genuinely come from. Sarn Group does not provide marketing, PR or design services. The work is strategic and commercial.

Do you just advise, or do you help us do the work?

Both. The engagement does not end with a recommendation. Sarn Group works alongside the leadership team to turn the strategy into a plan and, where it helps, stays involved through delivery so the change is genuinely embedded.

How long does a typical engagement take?

It varies with the size of the business and the scale of the question. Most begin with a focused review over a few weeks, followed by a planning stage. Delivery support is then shaped around the business and its pace. The first conversation will give you a realistic sense of scope.

Will you work with our existing team?

Yes. The work is collaborative by design. Strategy that is imposed rarely lasts; strategy the leadership team helps shape and genuinely owns does. Sarn Group brings the rigour and the independent view, and works with your people, not around them.

We are a small business. Is this relevant to us?

Yes. The work scales to suit the size of the business. Many clients are owner-led SMEs, and the principles of clear direction and a deliberate commercial approach matter just as much at that scale.

“SolidCAM UK worked with Neil to develop and focus a sales strategy. Neil is a clear thinker and very meticulous in his preparation, which helped our sales people understand the selling process and, with his knowledge of our market, helped the team and Directors realign much of our thinking. We would have no hesitation working with Neil again.”
