Our Approach

How we work

A collaborative, five-stage approach that takes you from a clear, honest diagnosis to change that genuinely lasts.

Sarn Group is deliberately easy to work with. There is no rigid programme to buy into and no jargon to decode. Engagements are shaped around your business, your priorities and your pace.

Underneath that flexibility sits a clear and proven path of five stages. It moves the business from an honest understanding of where it stands today, through to change that is embedded and owned by the team. The stages are described in full below, so you know exactly what working together involves before you ever pick up the phone.

Our five-stage approach

Five stages, shown as a numbered sequence. Each has a heading, a substantive description, and a short line on what you are left with.

01

Diagnose

Every engagement begins with an honest, independent look at the business. Sarn Group examines commercial performance, the sales operation, operational structure and market positioning, and listens carefully to the leadership team, and often to the wider team and to customers as well. The aim is to get past assumptions and surface what is genuinely going on, including the things that are difficult to see from inside the business.

What you are left with

A clear, evidence-based picture of where the business stands, where growth is and is not coming from, and what is really holding it back.

02

Clarify

A diagnosis is only useful if it leads to focus. In this stage, Sarn Group works with the leadership team to turn what the diagnosis has revealed into a small number of clear priorities. Competing demands are weighed, what the business is genuinely trying to achieve is agreed, and a shared definition of success is set, so that everyone is working towards the same thing.

What you are left with

A short, clear set of agreed priorities and measurable objectives that the whole leadership team understands and believes in.

03

Design

With priorities agreed, the work turns to building the plan: the strategy, the structure, the processes and the specific actions needed to deliver it. Everything is designed to be practical, affordable and realistic, and it is shaped with the people who will have to deliver it. The output is a plan the business can act on, not a document that sits on a shelf.

What you are left with

A practical, structured plan with clear actions, sequence and ownership, ready for the business to deliver.

04

Deliver

This is where careful preparation pays off. Sarn Group works alongside the team to put the plan into practice, keeping momentum, solving problems as they arise, and supporting leadership accountability. Crucially, Neil helps hold the plan steady when the pressure of day-to-day business pulls against it, which is the point at which most change quietly stalls.

What you are left with

Real, visible progress against the plan, and a leadership team that is keeping the change on track.

05

Sustain

The final stage makes sure the change holds. Sarn Group embeds the performance discipline, the operational rhythm and the habits that keep the new way of working in place, and makes sure the team genuinely owns it. The measure of success is a business that is stronger and self-sufficient, not one that depends on Sarn Group's continued presence.

What you are left with

Change that is embedded and owned by the team, and a business that is more capable than it was before.

A collaborative change partner

Clients describe Neil as energetic, credible and calm under pressure, someone who builds consensus and brings teams with him. We believe change should be practical, achievable and commercially sound, and that the people who have to live with it should help shape it. That is why the approach is collaborative at every stage, not imposed from outside.

“Neil and the Sarn Group provided an independent review of the business that was valuable to the company and to me as Managing Director. His independence and business acumen gave us a level of clarity that enabled the changes needed for further growth, leading to improved financial and operational performance.”

Common Questions

How long does a typical engagement last?

It depends on the size of the business and the scale of the question. Most begin with a focused Diagnose stage over a few weeks. What follows is shaped around the business and its pace. The first conversation will give you a realistic sense of scope and timescale.

Do we have to commit to all five stages?

No. The stages describe a complete path, but engagements are shaped around what the business needs. Some clients want the full journey; others need help with a particular stage. This is agreed openly at the outset, with no rigid programme to buy into.

Will this disrupt how the business runs day to day?

The approach is designed to be practical and proportionate, working at a pace the business can absorb. The aim is steady, manageable improvement, not upheaval.

What happens when the engagement ends?

By design, you are left with capability that stays. The Sustain stage exists precisely so that the change is embedded and owned by your team, and the business is self-sufficient rather than dependent on Sarn Group's continued involvement.

Ready to see what this could do for your business?

The first conversation follows the same spirit as the approach itself: honest, practical and with no pressure. It is simply a chance to talk through where the business is and whether Sarn Group can help.
